At workPeople do not raise the risk, flag the error, or offer the better idea when the room does not feel safe. Every team says it wants candor; few build the conditions for it.

How we teach itWe open with breathwork and slow strength work, where nobody is performing and status flattens for forty minutes. Then we hand your team a practice they keep: a standing prompt for naming what usually goes unsaid, and an agreement about how it gets received. People who can speak up stay, and they stay engaged while they are here.

EvidenceEdmondson (1999), Administrative Science QuarterlyAcross 51 work teams, psychological safety predicted learning behavior, which in turn predicted team performance. Google's Project Aristotle later reached the same conclusion across 180 of its own teams, ranking it the strongest single predictor of team effectiveness.

At workA wellness budget nobody uses is not a wellness program. Structural means it lives on the calendar, during work hours, with leadership in the room rather than approving it from a distance.

How we teach itWe book recurring sessions into the working week and help managers protect them, because the signal people read is not the perk itself. It is whether their manager treats recovery as real work. Support that is scheduled is support people can count on, and that is what decides whether they are still here in a year.

EvidenceSong & Baicker (2019), JAMAA randomized trial across 160 worksites and roughly 33,000 employees found that a voluntary, bolt-on wellness program produced some self-reported behavior change but no measurable difference in clinical outcomes, health spending, or employment outcomes after 18 months. Add-ons do not move the numbers. Embedded practice is a different intervention.

At workThe 6 a.m. run club is not a benefit for the parent doing school drop-off, and the happy hour is not one for the colleague who does not drink. Access has to be engineered, not assumed.

How we teach itEvery format is built so nobody has to opt out: seated options, remote joins, no special clothing, no fitness prerequisite, and no public measuring of anyone's body. We then walk your team through running the same audit on their own meetings and rituals. When people can take part as themselves, they are markedly less likely to leave.

EvidenceNishii (2013), Academy of Management JournalIn a study of more than 1,300 employees across 100 departments, units with a stronger climate for inclusion showed less interpersonal conflict, higher satisfaction, and lower turnover six months later. Inclusion was measured as fair practices, integration of differences, and inclusion in decision-making.

At workIn most organizations, how promotion actually works is passed around informally, and the people who hear it are the people already closest to power. That is a design flaw, not a personality gap.

How we teach itA professional development workshop paired with the café experience, where we make the unwritten map explicit and hand it to the whole room at once: how decisions really get made here, who to ask for what, and what a sponsor does that a mentor does not. This is the part that turns a wellness hour into a promotion pipeline.

EvidenceIbarra, Carter & Silva (2010), Harvard Business ReviewTracking high-potential employees, the authors found women were mentored more than men and promoted less. Mentoring alone did not advance careers. Sponsorship did, meaning active advocacy from someone holding organizational capital.

At workPeople stay where their contribution is seen. Recognition that only arrives at review time is not recognition, it is paperwork.

How we teach itWe build a five-minute recognition practice your team can run without us, inside a meeting you already hold, and we aim it at making people feel valued rather than merely competent. That distinction turns out to be the one that moves behavior.

EvidenceGrant & Gino (2010), Journal of Personality and Social PsychologyAcross four experiments, a brief expression of thanks measurably increased later helping behavior. The effect ran through feelings of social worth, not self-efficacy: people gave more because they felt valued, not because they had been told they were capable.
